Machiavelli mercenaries (On Mercenaries)

Borrowed loyalty is no loyalty.

Machiavelli mercenaries refers to his argument in chapters 12 and 13 of The Prince that hired armies are unreliable. Mercenaries fight for pay, he observed, and pay is not a good enough reason to die. They are content to serve in peacetime and disappear when real danger comes. A ruler who relies on them has security only until it is needed.

Machiavelli had seen Italian states lean heavily on hired captains, and he blamed that dependence for their weakness. His alternative was a force made up of the ruler's own citizens, whose interests were tied to the state's survival. Loyalty, in his view, grows from shared stakes, not from a contract that either side can walk away from.

The limit is that this is not a rule against all outside help. Machiavelli was concerned with the capabilities a state depended on for survival. In modern terms, renting support for routine, non-core work is often sensible and efficient. The risk lies in outsourcing what you cannot afford to lose: your key customer relationships, your core skills, your means of reaching people.

This connects to the lesson on foundations. Owned capabilities are part of the base that lets a person or organisation withstand stress.

Example

A freelance designer gets nearly all her work through a single online marketplace. It is convenient until the platform changes its fees and ranking rules, and her income drops overnight. Building even a small mailing list of past clients would give her a channel that nobody else can switch off.
